The Setup

A 50-rep coaching company running a high-ticket offer. Commissions ran across five spreadsheets, and three people had to agree on every number, every month. The ops lead was respected, sharp, and drowning.

The Problem

Reps didn't know what they'd earned until the 20th.

Nobody could check the number quickly. Every month, the ops lead reconciled five separate spreadsheets by hand, and three people had to agree on every number before anyone could be paid. When a rep disagreed with a number, settling it meant redoing the reconciliation by hand.

The CEO knew payroll was a problem. He hadn't put a number on what nineteen days of a rep not knowing was costing him.

What We Found

When we pulled the historical commission data into one place, two things became obvious.

First, nobody could check the math quickly. The number a rep saw at the end of the month was the output of five spreadsheets and three people, and reconstructing any single line of it meant redoing all of it.

Second, there was no single source of truth. Every commission cycle, three people reconciled five spreadsheets by hand and then agreed on a number. Agreement is not the same thing as accuracy, and from the outside nobody could tell the difference.

What We Built

We built an automated commission system that pulls from the CRM and the payment processor, applies the commission rules per rep, and produces a per-rep statement the day the cycle closes.

The rules live in one place instead of five. When a new offer launches, the commission logic gets updated once.

The After

The commission cycle dropped from 20 days to 1. That is nineteen days a rep no longer spends not knowing what they earned. The monthly reconciliation across five spreadsheets is gone — the number now comes out of one system instead of a three-person meeting.

Closing

We still run this client's commission layer. When the business adds an offer or restructures the rep tiers, the rules get updated in one place.
